brief overview of the last months of 2022/beginning of 2023

In addition to classic management consulting with the planning and creation of action plans and their implementation support, I am receiving more and more orders for organizational consulting and for digitization projects.

Although many medium-sized companies see the need for reorganization and digitization, they do not have the internal resources to define new target processes, select suitable software for them and then introduce them step by step and in a structured manner. I support two companies from the agricultural sector that cooperate with each other in this process. The rough analyzes have been carried out, target processes are coordinated and then the system selection follows.

I carried out a similar order in the field of advertising material production.

With the projects there is always a list of topics that can be better organized immediately and without much effort. An additional added value of the analyses.

Last but not least, I rolled out SAP in the USA starting at the beginning of October last year at a subsidiary of a German medium-sized company. For this I led a team from Germany and the USA, planned the implementation with detailed project plans, carried out tests on site and took the colleagues in the USA with me with on-the-job training. At the turn of the year, the changeover worked without any problems.

The projects are still very different, but that's exactly why they all inspire me.

Field report 1st half of 2022

 

Some time has passed since the last report, in which I was able to carry out interesting projects again. The following four are examples:

At the end of last year I was in the USA again for an automotive supplier. It was about setting up a production line for a complex part with manufacturing and assembly steps. For this I created the production layout, created the organizational requirements with the local team and further developed the IT solution. The company is now successfully producing this part locally.

As part of the restructuring of a medium-sized service provider, I was in charge of a large change project. The outdated merchandise management solution with many specially developed additional functions had reached its limits in terms of handling and functionality. After recording the main processes of the company, various ERP systems were evaluated using a specification. Microsoft Dynamics Business Cloud offered the best coverage with an industry solution. After three months of preparation, we went live with accounting and ordering, then the project accounting followed in various facets. We switched quickly without hampering ongoing operations and went to the cloud to be properly positioned for the future.

Since the autumn of last year, I have been in charge of a wholesaler's company management. Accounting was reorganized, internal and external reporting was set up, processes were secured and a multi-year plan was drawn up. This enabled the entrepreneurial family to successfully concentrate on the product, sales and logistics. 

A large expansion investment is pending for a food producer. For this I created the business plan in the form of a four-year plan with income, asset and financial planning for use with business and financing partners. We are currently investigating the various funding approaches for buildings, facilities and the creation of new jobs.

As you can see, management consulting, organizational improvements and process optimization are often linked. In this way, I can quickly offer the customer measurable progress. Come to me, I look forward to new approaches.

What has happened since April?

 

In the last quarter, I drove several projects in the field of digitization. The realignment of the managed software house is now well advanced, both in terms of the systems used in-house and in the sale of these products: CRM, ERP, DMS and the interlocking of the whole are actually issues for all medium-sized companies.

 

In July, the next step was to support a foreign branch. Business trips with an overseas visa are finally possible again. So I was able to organize the expansion of a sister company for a German medium-sized company for significant growth with a new product on site (from 30 employees to almost 100 within 8 months). The project includes analysis and redefinition of the process organization including IT use, the layout planning of the production, the procurement needs of large-format parts on site  and the organizational structure, including the training and initial financing.

A very extensive management support, so that the managers on site are relieved. By purchasing my temporary expertise, the company headquarters manages not to put off the project for too long or to have to permanently establish another managing director on site.

 

The support was very successful and has led to follow-up appointments in October and January being requested.

Insight into the first few months of successful management consulting

My professional restart after decades as a managing director in the various consulting fields in medium-sized companies has developed differently. Management and organizational consulting for shareholders and managing directors are clearly in the foreground. Contrary to expectations, restructuring has so far been less in demand due to the generous regulations of the German government. Increases in efficiency are also important drivers for my consulting projects.

My approach includes the analysis, conception and step-by-step implementation involving the individual departments. Of course, the digitization and modernization of the process organization plays a central role.

  • An example project is the reorientation of the IT applications of a medium-sized service provider. Optimization potential was immediately identified in the course of the analysis. This potential was promptly raised and more efficient processes established.

  • Another commissioned project includes the complete reorganization of a foreign subsidiary in order to achieve more transparency and management support on site and at the head office. Here, too, the analysis already shows many options for improving processes that can be implemented quickly.

 

This is without a doubt the added value of my services. Both in the case of comprehensive management consulting and in the case of specific individual topics, potential is uncovered in an initial analysis and concepts are created for this; this applies to all areas of the company. Only then are priorities set with management and implementation carried out. It is always crucial to include the employees in a project team. The knowledge in the company is thus retrieved and at the same time the involvement of the employees increases their acceptance of changes. In day-to-day business, however, those responsible usually have no time to manage these projects themselves. It therefore makes sense to call in a consultant temporarily and not to postpone the projects. Many of my projects streamline and automate the daily workflow, which results in a lower error rate while increasing efficiency in the company.
